Growth Strain™
When a business is growing, execution problems are easy to read as operational, the wrong people, the wrong process, the wrong tools. But most execution problems in a growing business are not operational at their root. They are unresolved strategic trade-offs that have been passed downstream to people who don’t have the authority to resolve them.
Growth Strain™ is the second of the ARETE Strain Domains™. It measures how unresolved trade-offs accumulate and distort execution as a business scales. The strain builds when strategic choices that should have been made explicitly, about markets, priorities, resourcing, and what the business will not do get settled by default instead. The consequences travel quietly through the organisation until they become visible in margin, pace, or culture.
Why it builds
Growth adds complexity faster than most operating models can absorb it. Competing priorities run simultaneously. Resourcing decisions get made reactively rather than by design. Strategic intent weakens the further it moves from leadership.
The choice that causes the most strain is often the one that isn’t made. When an organisation avoids deciding what it will stop doing, or which market it is genuinely committed to, that unresolved choice doesn’t disappear. It lands on the people lower in the structure who are trying to execute, and who don’t have the authority to make the call that leadership hasn’t made.
The phrase that most often signals Growth Strain™ is already present: “The strategy keeps changing” or “We’ve said yes to too much.”
The four bands
Aligned Growth
Strategic trade-offs are being made consciously. The organisation knows what it is committed to and what it has chosen not to pursue. Execution is consistent with strategic intent.
Emerging Growth Strain
Trade-offs are beginning to accumulate without resolution. Competing priorities are creating friction in execution. The organisation is still moving, but the direction is becoming less consistent.
Structural Growth Strain
Unresolved trade-offs are embedded in how the business operates. Teams are pursuing objectives that are pulling against each other. The strain is visible in pace, margin, or the quality of decisions being made under pressure.
Growth Overextension
Multiple incompatible strategic intents are being pursued simultaneously. The organisation is spread across commitments it cannot honour at the level of quality or resource they require. This is the band where growth becomes a liability rather than an asset.
The relationship with Decision Load™
Growth Strain™ and Decision Load™ interact. When both are present, the effects compound: an organisation carrying unresolved trade-offs and concentrated decision-making is under pressure from two directions at once.
Crossing the two domains produces four conditions. The most dangerous is not the most obvious one. An organisation with high Growth Strain™ but functional decision-making can feel like it is making progress, it is moving, decisions are being made, while the strategic incoherence underneath is quietly building cost and distorting execution. This is Directionless Momentum, and it is often the condition that goes unaddressed longest.
Who this is for
Founders and MDs whose business is growing but where something in how it executes has shifted, where the operating model that worked at a smaller scale is starting to show its limits.
Leadership teams who are carrying more competing priorities than they can consciously resolve, and where the consequences are showing up in how the organisation delivers.
Investors and acquirers assessing a business where growth has been strong but margin or execution consistency hasn’t kept pace and who want to understand the strategic architecture underneath the numbers.
How the diagnostic works
The Growth Strain™ diagnostic is conducted by Richard Done as a structured conversation, followed by a written report. It identifies which band the organisation is operating in, where unresolved trade-offs are sitting, and what the downstream consequences are. It can be run alongside Decision Load™ which is the most common starting point, or as part of a full ARETE Strain Domains™ assessment.
If you want to understand where your organisation sits, the right starting point is a short conversation with no proposal or obligation attached.
