Decision Load™

Every growing organisation reaches a point where decisions that used to be straightforward become slower, more contested, or quietly avoided. The people involved haven’t changed. What has changed is the volume, complexity, and consequence of what is being decided and the architecture underneath it hasn’t kept pace.

Decision Load™ is the first of the ARETE Strain Domains™. It measures the gap between the decisions an organisation needs to make well and its current capacity to make them. Where that gap is wide, the effects are structural: bottlenecks form around the people absorbing the most, risk concentrates in fewer hands, and the business becomes harder to scale, transition, or hand over.

Most organisations scale their operations before they scale their decision architecture. Decision Load™ makes that gap visible.

What it measures

Decision Load™ assesses four dimensions of decision architecture, the structural conditions that determine how decisions are made, who makes them, how they are held, and how they compound over time.

When these four dimensions are well-matched to the organisation’s complexity, decisions flow cleanly and the right people are deciding the right things. When they are not, strain accumulates, slowly at first, then visibly.

The four bands

Stable
Decision architecture matches operational complexity. Decisions are made at the right level, by the right people, with enough information and enough clarity about what they are deciding. The organisation can grow from this position.

Emerging Strain
Early signs that decision load is beginning to exceed the architecture. Some decisions are slower than they should be. Certain people are becoming the default route for questions that shouldn’t need to reach them. The strain is manageable, but the direction of travel matters.

Structural Decision Load
The gap between demand and architecture is embedded. Decisions are consistently slow, avoided, or made with incomplete information. Escalation is the norm rather than the exception. At this band, the strain is visible to people inside the business even if it hasn’t been named.

Containment Dependency
A small number of individuals are absorbing a disproportionate share of the decision load. The business functions because of them, not because of its architecture. This is sustainable in stable conditions and high risk in any period of growth, transition, or acquisition, because the resilience is personal, not structural.

The relationship with Growth Strain™

Decision Load™ and Growth Strain™ are the two domains most commonly present together. When an organisation is carrying unresolved strategic trade-offs and concentrated decision-making at the same time, the effects compound: the people absorbing the most decisions are also working without clear strategic resolution, which makes every decision harder and slower than it should be.

Understanding where an organisation sits on both domains gives a clearer picture of the strain than either one does in isolation.

Who this is for

Founders and MDs of owner-led businesses who sense that decisions are taking longer, or that too much is routing through them, without being able to say exactly why.

Leadership teams preparing for a step-change in scale, where the informal decision habits that worked at a smaller size are starting to create friction.

Investors, acquirers, and integration teams who want to understand the decision architecture of a business before or during a transaction and where the real concentration risk sits.

How the diagnostic works

The Decision Load™ diagnostic is conducted by Richard Done as a structured conversation, followed by a written report. It identifies which band the organisation is currently operating in, where the load is concentrating, and what the structural drivers are. It does not produce a score or a ranking, it produces a clear read of the conditions and a considered view of what to address first.

Decision Load™ can be run as a standalone diagnostic or as part of a full ARETE Strain Domains™ assessment.

If you want to understand where your organisation sits, the right starting point is a short conversation with no proposal or obligation attached.
